PURCHASING & INVENTORY / FIELD NOTE 11
Compare restaurant supplier quotes by usable unit, not case price
Compare pack sizes, specifications, usable yield, fees, and order constraints with a worked supplier-quote example and a practical purchasing record.

A lower case price is meaningful only after you know what is in the case and whether it meets your requirements. Start with a consistent specification and convert both offers to the same unit.
Specify what counts as a comparable product
Describe the product, grade or quality requirements where applicable, fresh or frozen state, cut or form, pack size, and any required handling or certification details. Use the specification your operation actually needs. Two products with different preparation requirements may need separate operational tests before their prices can be compared usefully.
Record the quote date and validity period. A previous invoice is useful history, but it is not necessarily the supplier’s current offer.
Normalize the quantity first
Consider two fictional quotes for products assumed equivalent for this first calculation:
| Quote | Case quantity | Case price | Price per purchased pound |
|---|---|---|---|
| Supplier A | 24 lb | $48 | $2.00 |
| Supplier B | 30 lb | $57 | $1.90 |
Supplier B has the higher case price and lower price per purchased pound. That is the limited conclusion supported by these figures.
Before deciding, establish what delivery charges, minimums, substitutions, payment terms, and other relevant conditions apply. Allocate shared charges using a clearly explained method when comparing a particular item.
Consider usable yield when it differs materially
Suppose a separate, appropriate production check supports an 80% usable yield for A and a 75% usable yield for B. Then A costs $2.00 ÷ 0.80 = $2.50 per usable pound, while B costs $1.90 ÷ 0.75 ≈ $2.53 per usable pound.
The difference in this example is small. It may matter less than consistency, preparation labor, availability, or delivery reliability. Do not turn a few cents of modeled difference into a confident savings claim while more important assumptions remain unresolved.
Yield must describe the same stage of preparation for both products. Comparing trimmed raw weight for one with cooked weight for the other produces a misleading result.
Use a purchasing decision record
- Product specification and recipe use: ____________________
- Supplier and quote date: ____________________
- Case contents and purchased unit cost: ____________________
- Usable-yield evidence, if relevant: ____________________
- Delivery, minimums, and applicable charges: ____________________
- Storage and shelf-life constraints: ____________________
- Required preparation and consistency: ____________________
- Decision and reason: ____________________
Distinguish forecast savings from realized savings. A lower quoted unit cost becomes an actual purchasing outcome only when the accepted delivery and invoice support the comparison, with quality and quantity accounted for.
Check whether the order quantity makes sense
A discount for buying more does not establish that you should take more. Compare the proposed order with verified on-hand inventory, existing orders, realistic demand, appropriate shelf life, and available storage. Avoid purchasing a large quantity just to avoid another inventory check.
Do this today: Choose one material purchase and request comparable quotes using the same specification. Record the unit conversion and the reason for the eventual decision.
